Operating Visibility Diagnostic

A three- to four-week engagement to surface what the leadership team has stopped being able to see. We interview the operating line, walk the actual flow, read the meeting load and the reporting stack, and surface the three or four places where the leadership team has lost sight of its own organization.

The deliverable is a single forty-page document. Half is what is happening. Half is what is invisible — and what to do about it. No filler, no slideware, no executive summary of the executive summary.

Operating-Rhythm Install

The cadence layer that holds a mid-market business together once it has outgrown the founder's head. We install the weekly 1:1 structure, the team huddle, the monthly business review and the quarterly planning rhythm — agendas, owners, decision logs, the discipline of starting on time and ending on time.

Decision-Rights Clarity

The single biggest source of mid-market stuckness is that nobody knows who is allowed to decide what. We map the real decisions that move the business, name the accountable owner of each one, document the consult/inform paths, and rebuild the org chart around how work actually flows rather than what the chart claims.

What a Diagnostic Looks Like

A Thirty-Day Engagement,
Week by Week

Most engagements with SeeWork begin here. By the end of week four you have a single document, three named moves, and an honest recommendation about whether to keep working with us.

Week One Listen

Interviews and shadowing

On-site days with the CEO, the COO, the function heads, and a deliberate sample of the operating line below them. We listen to how the work is described, where the contradictions sit, and what the leadership team is privately worried about. No surveys.

Week Two Walk

Process walk and meeting audit

We walk the actual operating flow — sales hand-off, project intake, delivery, billing, escalation. In parallel we audit the meeting calendar of the leadership team and read the reporting stack. We are looking for what is reported but not seen, and what is seen but not reported.

Week Three Surface

Findings draft and validation

We write a draft of what we are seeing and walk it back to the leadership team. The validation step is non-negotiable — if the findings do not match what the team recognizes, they will not be acted on. Draft is sharpened, not softened.

Week Four Land

Final document and three moves

One document, forty pages, no slideware. Half is what is happening; half is what is invisible and the three moves that change it. We deliver in person, walk the leadership team through it for ninety minutes, and tell you honestly whether a longer engagement is the right next step or whether the team can run with the moves on its own.
